[!NOTE] 很多同学用MBB (McKinsey/Bain/BCG) 的"Pure Strategy"打法去面Roland Berger,结果挂得很惨。Roland Berger作为欧洲大陆最大的咨询公司,其基因里刻着Industrial Depth (行业深度) 和 Operational Feasibility (落地实操)。
本文以此为核心,拆解如何应对RB风格的Case Interview。
核心差异:Strategy vs. Operations
- MBB Style: "We should enter the EV market because the CAGR is 20%." (High-level Strategic)
- RB Style: "We should enter the EV market by retrofitting our existing combustion engine assembly lines in Lot A to reduce CapEx by 30%, while partnering with Battery Supplier X for JIT delivery." (Operational & Executable)
1. 行业深度优先 (Industry Depth First)
RB在Automotive (汽车), Industrials (重工), Energy (能源) 领域极强。 面试官如果不问你 "Profitability",而是问你 "How to optimize the supply chain for a steel manufacturer?",别慌。
- Strategy: 此时不要只套用通用的 "Revenue - Cost" 框架。
- Expertise: 展示你懂这个行业。
- 例如:在钢铁行业,Cost主要由 Raw Materials (Iron Ore/Coking Coal) 和 Energy 构成。
- 提建议时,可以提到 "Decarbonization" (碳中和) 压力下的 Green Steel (氢能炼钢) 转型。这是RB最近非常火的Topic。
2. 拒绝"空中楼阁",看重"落地性" (Implementability)
RB的Consultant往往不仅要画饼,还要负责切饼。
- Fail: "建议优化供应链。" (Too vague)
- Pass: "建议将供应商从50家整合到20家 (Supplier Consolidation),集中采购权以获得10%的价格折让 (Volume Discount),同时要求核心供应商在工厂周边50km内建仓以实现JIT (Just-in-Time) 供货。"
- Key Metrics: 一定要在建议中包含具体的Actionable Steps和Expected Impact。
3. 沟通风格:务实直接 (Pragmatic Directness)
RB的文化偏德国/欧洲,比美资MBB更直接务实。
- Don't: 花5分钟铺垫一个完美的MECE框架,全是废话。
- Do: 直切痛点。"Based on the data, the bottleneck is clearly the unplanned downtime in the rolling mill. Let's focus on predictive maintenance strategies."
Summary: 如何准备?
- Deep Dive Industries: 重点看 Auto, Manufacturing, Chemical 行业的研报。
- Operational Metrics: 熟悉 OEE (Overall Equipment Effectiveness), Inventory Turnover, Procurement Cost 等运营指标。
- Be Specific: 在Case练习中,强迫自己把每一个建议都落实到 "Who does What by When"。
